Espresso Dial-In — Grind, Dose and Yield Explained
Dialling in is not guesswork, and it is not a hundred variables. It is four numbers, changed one at a time, in a particular order. Here is what each one does and how to read what the shot is telling you.

Dialling in has a reputation for being fiddly, and it earns that reputation mostly through disorganisation. There are four numbers involved. Each does one thing. Changed deliberately, in order, they converge on a good shot within a handful of attempts; changed all at once in response to a disappointing cup, they can be adjusted for weeks without arriving anywhere.
This is what each number does, how to read what a shot is telling you, and the order to work in.
The four numbers
Dose is the weight of dry coffee in the basket, in grams. Yield is the weight of liquid espresso in the cup. Time is how long the pump runs. Grind is how finely the coffee was ground, which is not a number you can read directly but is the control with the largest effect on all the others.
Two derived figures matter more than the raw ones. The ratio is yield divided by dose — 18g in and 36g out is a 1:2 ratio — and it is the main lever on how strong and how extracted the shot is. Flow rate is yield divided by time, and it is what actually tells you whether the grind is right.
Everything below is about moving those two.
Start from a reference, not from scratch
Begin with 18g in, 36g out, in 25 to 30 seconds, timed from the moment the pump starts.
This is not a claim that 1:2 is the correct ratio for your coffee. It is a fixed point to measure against, and that is what makes the first bad shot informative instead of merely disappointing. If your basket is smaller — many machines ship with 14g or 16g doubles — scale the dose to what the basket holds comfortably and keep the ratio, so 15g in and 30g out.
You cannot do any of this by eye. Espresso is a matter of a gram or two, and the cup gives you no reliable indication of weight. A scale with 0.1g resolution and a timer that fits on the drip tray is the enabling purchase for everything that follows.
Grind is the coarse control
Grind size determines how much resistance the puck offers, and therefore how long the water takes to pass through it. It is the first thing to adjust and usually the only thing that needs adjusting.
If the shot reaches 36g in under 20 seconds, the water is finding the puck too easy. Grind finer. If it takes more than 35 seconds, or stalls before reaching target, grind coarser. Make one adjustment, pull one shot, and read the time again. Two or three iterations will normally land you inside the window.
The reason a grinder built for espresso matters so much is entirely contained in that loop. One practical note: most grinders retain a few grams of coffee internally, so a setting change does not fully take effect until you have pushed the old grounds through. Purge a small amount after adjusting, or accept that the first shot after a change is a half-measurement.
Yield and time are the fine controls
Once the shot lands in the time window, stop touching the grinder and start moving the ratio.
Pulling a shorter shot — stopping at 30g instead of 36g — gives a more concentrated, sweeter, less extracted cup. Pulling longer, to 45g or beyond, extracts more and produces a lighter body with more acidity showing and more risk of bitterness at the end. These are the adjustments to make once flow is correct and you want the cup to taste different rather than to run differently.
The traditional names are worth knowing because they describe ratios rather than volumes: a ristretto is roughly 1:1.5, a normale around 1:2, a lungo around 1:3. Lighter roasts often taste best longer than you would expect, because they are denser and give up their solubles more reluctantly.
Then read the shot
Time tells you about flow. Taste tells you about extraction. Both matter, and they diagnose different things.
Sour, thin, watery, finishes fast. Under-extracted. Grind finer, or extend the yield. If it is already running at 28 seconds and still tastes sour, the coffee may simply be a light roast that wants a hotter brew and a longer ratio.
Bitter, dry, lingering, heavy. Over-extracted. Grind coarser, or stop the shot earlier. Dryness or astringency at the back of the palate is the clearest single indicator that you have gone too far.
Sour and bitter at the same time, often running fast. This is the signature of channelling, and it is a trap because it does not respond to grind adjustments. Water has tunnelled through a weak spot in the puck, over-extracting that path while barely touching the rest, so the cup contains both faults simultaneously. Adjust the grinder and it will get worse in one direction or the other without ever getting good.
When it is channelling, fix the puck
Channelling is a preparation problem. The coffee left the grinder in clumps, or the bed was tamped at an angle, or the dose was too large for the basket and the puck contacted the shower screen.
The highest-impact fix is stirring the grounds with fine needles before tamping — the Weiss Distribution Technique — which breaks up the clumps that create the weak spots. Dose, and why to leave it alone
Dose is the variable most people reach for and the one that should move least.
Its main constraint is physical. Every basket has a range it works in, and overdosing it leaves too little headroom between the puck and the shower screen, which causes its own channelling. Underdosing leaves a shallow bed that water passes through too easily. Stay within a gram or so of what the basket is rated for and you have removed a whole category of problem.
Once you are inside that range, changing dose changes strength and flow together, which makes it a poor diagnostic tool — you cannot tell which effect produced the result. Fix the dose, adjust grind for flow, adjust yield for taste. That ordering is what keeps the process legible.
Temperature, and when to think about it
For most coffee at most times, brew temperature is a setting you leave alone. The useful range is roughly 90–96°C, and machines with PID control hold a point inside it while machines without one cycle across it.
Where it becomes a live variable is at the extremes of roast. Very light roasts are harder to extract and generally benefit from the hotter end of the range; dark roasts extract readily and can turn bitter and ashy if pushed hot. If you have dialled grind and ratio and a light roast still tastes sharp and thin, temperature is the next thing to try, and it is a real reason to want a machine that lets you set it.
Beans move under you
A dialled-in setting is a snapshot, not a permanent state.
Fresh coffee is still releasing carbon dioxide, and that gas resists the water flowing through the puck. A bag opened three days off roast will run slower and behave more erratically than the same bag two weeks later, which is why seven to fourteen days of rest is the usual recommendation for espresso specifically. As a bag ages past that, resistance falls, shots speed up, and the grinder wants nudging finer.
Humidity does the same on a shorter timescale, which is why a setting that worked yesterday can run fast on a dry morning. None of this means anything is broken. It means espresso is a process with drifting inputs, and the loop described here — check the time, then taste, then change one thing — is how you keep up with it.
The whole loop, in order
- Weigh the dose to what your basket wants, and keep it there.
- Prepare the puck the same way every time: stir, level, tamp flat.
- Pull to a 1:2 ratio and time it.
- If the time is outside 25–30 seconds, adjust the grind and only the grind.
- Once the time is right, taste. Sour means finer or longer; bitter means coarser or shorter.
- Sour and bitter together means go back to step 2.
- Change one thing per shot, and write down what you changed.
Most coffees dial in within three or four shots this way. Frequently asked questions
What is a good starting recipe for espresso?
Eighteen grams of coffee in, thirty-six grams of liquid espresso out, in twenty-five to thirty seconds. That is a 1:2 ratio, it suits the overwhelming majority of modern medium-roast coffees, and it is a reference point rather than a target — the purpose of starting there is that when the shot comes out wrong you know exactly which number moved. If your basket is smaller, scale the dose to it and keep the ratio: fifteen in, thirty out, same time window.
Why does my espresso taste sour?
Almost always under-extraction, which means the water left before it had dissolved enough of the coffee. The usual cause is a grind that is too coarse, so the water finds it too easy to pass through and the shot runs fast. Grind finer and the shot slows, extraction rises, and the sourness turns into sweetness. Two other causes are worth ruling out: brew temperature that is too low, and a very light roast, which is genuinely more acidic and needs a finer grind, a hotter brew and often a longer ratio to taste balanced rather than sharp.
Why does my espresso taste bitter?
Either over-extraction or channelling, and they need opposite responses, so identify which one you have before changing anything. Over-extraction means the water dissolved too much: the shot runs slow, the ratio is long, and the cup is heavy, dry and lingering. Grind coarser or stop the shot earlier. Channelling means water tunnelled through a weak spot and over-extracted that path while under-extracting the rest, and it produces a shot that is bitter and thin and sour at once, often running fast. That one is a puck preparation problem, not a grind problem.
How many variables should I change at once?
One. This is the single rule that separates dialling in from flailing at it. If you change grind and dose together and the shot improves, you have learned nothing about which change helped, and you cannot repeat it deliberately. Change the grind, pull a shot, taste it, decide. It feels slower and it is dramatically faster, because you stop revisiting the same territory.
Do I need to re-dial for every bag of coffee?
Yes, and often within a bag. Different beans, roast levels and roast dates behave differently under pressure, so a setting that works for one coffee is only a starting point for the next. Beans also change as they age: freshly roasted coffee is still releasing carbon dioxide, which resists water flow, so a bag that ran at twenty-eight seconds in its first week may run several seconds faster by its third. Expect to nudge the grinder as a bag ages rather than assuming something has broken.
How long should beans rest after roasting?
Roughly seven to fourteen days for espresso, and it matters more here than in any other brew method. Coffee releases carbon dioxide for days after roasting, and under nine bar of pressure that gas disrupts the flow of water through the puck, producing shots that gush, sputter and taste hollow no matter what you do to the grind. If a very fresh bag refuses to behave, the most effective intervention is usually to wait a few days rather than to keep chasing it with the grinder.
