Burr Grinders Explained — Conical vs Flat, Stepped vs Stepless
Grinder specifications are the most jargon-dense part of coffee gear, and most of the jargon describes something simple. Here is what conical, flat, stepped, stepless, retention and alignment actually mean, and which of them should decide your purchase.

Grinder marketing leans hard on specifications, and the specifications are unusually opaque even by the standards of coffee gear. Conical or flat, stepped or stepless, 40mm or 64mm, steel or ceramic, direct drive or geared. Most of these describe something straightforward once unpacked, and only two or three of them should actually decide what you buy.
What a burr grinder does
Two hardened surfaces sit a fixed distance apart. Beans are fed between them, crushed progressively as the gap narrows, and fall out when they are small enough to pass through. The gap sets the size, and adjusting the grinder means moving one surface relative to the other.
That is the whole mechanism, and it is why burr grinders beat blade grinders by a margin that no other upgrade in coffee matches. A blade grinder does not select a size at all — it is a propeller chopping beans at random until you stop it, producing dust and boulders simultaneously. The dust over-extracts into bitterness and the boulders under-extract into sourness, in the same cup, and nothing downstream separates them. Conical versus flat
This describes the shape of the burrs, and it is the specification given the most attention relative to its importance.
Conical burrs are a cone sitting inside a ring. Coffee falls through under gravity, which means the motor can turn slowly, which in turn means less heat and less noise. They are cheaper to manufacture at a given standard, and they dominate home grinders for that reason.
Flat burrs are two parallel rings facing each other. Coffee is pushed through by centrifugal force, which requires a faster motor and produces more noise and heat, but forces every particle through the same gap in the same way. The result is generally a narrower spread of particle sizes.
Narrower is better, in principle — it means more of your coffee extracts at the same rate, so there is less simultaneous over- and under-extraction. In practice the difference between good conical and good flat burrs is subtle, while the difference between good burrs and cheap ones is not. A well-made conical grinder beats a poorly-made flat one every time. Read this specification last.
Stepped versus stepless
This one matters, and it matters almost entirely for espresso.
A stepped grinder clicks between fixed positions. A stepless grinder moves continuously, so any gap between two clicks is available to you.
Why it matters depends on how large the useful adjustments are for your brew method. For pour-over, drip, French press and cold brew, moving a couple of steps produces a noticeable change and there is plenty of room to work in; stepped is entirely sufficient. For espresso the useful adjustments are tiny, and the common frustration is finding that one setting pulls a shot in nineteen seconds and the next one chokes the machine, with nothing available in between.
This is why the number of settings a grinder advertises can be misleading. A grinder claiming sixty settings that spreads them from espresso to French press may offer fewer usable espresso increments than one claiming forty that dedicates half its range to fine grinding — which is exactly the design of the Baratza Encore ESP. Burr size and material
Size. Larger burrs grind faster and generate less heat per gram, and above a certain size they also improve uniformity. Home grinders typically run 38–50mm conical or 50–64mm flat; commercial machines go considerably larger. It is a real specification but a weak one at the home scale — it mainly predicts grinding speed rather than cup quality.
Material. Steel and ceramic both work, and the argument between them is genuinely unsettled. Ceramic is harder and wears more slowly in normal use, but is brittle enough that a stone in a bag of beans can chip it. Steel dulls gradually and predictably and is easier to source replacements for. Manufacturing precision matters far more than which of the two a maker chose.
Alignment is the specification nobody advertises and the one that most often explains why two grinders with identical burrs perform differently. If the two burrs are not perfectly parallel, the gap varies around the circumference and the grinder produces several particle sizes at once regardless of its settings. It is the main thing you are paying for as prices climb, and the main reason a well-built grinder with modest burrs can beat a poorly-built one with impressive ones.
Retention, and why single dosing exists
Retention is the coffee left inside after a dose. Some sticks to the burrs, some to the chute, some to static on the plastic.
It has two consequences. First, an adjustment does not fully take effect until the retained grounds have been pushed through, so dialling in is slower and noisier than it should be — the shot after a change is a blend of two settings. Second, changing beans contaminates your first dose with the last coffee.
If you grind the same beans every day, a couple of grams is a minor annoyance. If you switch beans often, or weigh out exactly what you need per brew — single dosing — retention becomes the thing you notice most, and it is worth choosing a grinder designed for it rather than fighting one that is not.
Dosing: timed, weighed, or neither
Grinders dose in one of three ways. Most cheap ones simply run while you hold a button. Better ones run for a programmed number of seconds. A few weigh the output directly.
Timed dosing sounds equivalent to weighed dosing and is not. Beans change density as they age and differ between roasts, so a grinder running for the same 8.5 seconds delivers a different mass in week three than it did in week one. That drift is invisible and it will quietly move your recipe. Unless a grinder weighs its output, a separate scale stays part of the routine — which is fine, because a scale costs very little and never drifts.
Manual versus electric
A hand grinder puts all of its cost into burrs and adjustment because none of it goes into a motor. Below roughly $100 that is decisive: a manual grinder such as the Timemore Chestnut C3 typically offers better burrs and finer adjustment than any electric grinder at the same price. It is also silent, packs for travel, and has almost nothing to break.
What you pay is time and effort: one to two minutes of cranking per dose, and more of both at espresso fineness. That is pleasant for one cup and tiresome for four, which is the whole decision. Households making several cups a day want a motor; a single drinker on a budget is usually better served by hand.
What should actually decide your purchase
In order:
- Adjustment resolution in the range you brew at. For espresso this outranks everything. For filter methods, almost anything with burrs is adequate.
- Build and alignment quality, which you infer from brand track record and owner reports rather than from the spec sheet.
- Retention, if you change beans often or single-dose.
- Capacity and speed, matched to how much coffee your household makes.
- Burr geometry and material, last, as a tiebreaker.

Frequently asked questions
Is a burr grinder really better than a blade grinder?
Yes, and the difference is structural rather than a matter of degree. A blade grinder is a propeller in a cup: it smashes beans repeatedly and the result is whatever mixture of dust and chunks the timing happened to produce, with no way to select a size. A burr grinder passes beans through a fixed gap, so the size is set by the gap rather than by luck. The consequence in the cup is that the dust over-extracts into bitterness while the chunks under-extract into sourness, at the same time, and no brewing technique separates them afterwards. The cheapest burr grinder outperforms the most expensive blade grinder for this reason alone.
Are flat burrs better than conical burrs?
Flat burrs generally produce a narrower spread of particle sizes, which tends to mean more consistent extraction, and they are what most commercial espresso grinders use. Conical burrs are cheaper to manufacture at a given quality, run cooler at low speeds and are more common in home grinders. But the gap between the two geometries is much smaller than the gap between well-made and poorly-made burrs, or between fine and coarse adjustment. Treat it as a tiebreaker between otherwise comparable grinders, not as the first specification to shop on.
What does stepless adjustment mean and do I need it?
A stepped grinder clicks between fixed positions; a stepless one moves continuously, so you can land anywhere between two settings. You need it only if you pull espresso and find yourself between two settings — one shot too fast, the next choked — which is a common experience on grinders with few steps in the fine range. For pour-over, drip, French press and cold brew, the useful adjustments are large enough that stepped is entirely sufficient and the extra cost buys nothing.
Do steel or ceramic burrs last longer?
It is genuinely contested, and both claims have a basis. Ceramic is harder than steel and so resists wear better in normal use, which is the usual argument for it; it is also more brittle, so a stone or a piece of packaging debris that a steel burr would survive can chip a ceramic one. Steel dulls gradually and predictably and is easier to replace. In practice, burr quality and manufacturing precision matter far more than the material, and most home grinders will need new burrs long after other parts have failed.
What is grind retention and how much matters?
Retention is the coffee that stays inside the grinder after a dose, and it has two practical consequences. A grind adjustment does not fully take effect until the retained old grounds are pushed through, which makes dialling in slower and more confusing. And changing beans leaves your first dose contaminated with the previous coffee. A few tenths of a gram is unremarkable; several grams is worth designing around, either by purging after changes or by choosing a grinder built for single dosing.
Should I buy an electric or a manual grinder?
A manual grinder buys you better burrs for the money, near-silence and portability, at the cost of one to two minutes of cranking per dose. That trade works well for one or two cups a day and badly for a household of four or for espresso every morning.
